I've played the Total War game set in Japan.

Rather good.

each group is uniform,yes, but there are commanders and such and they are supposed to be uniform (cept for the goths (get it? ;D) and what not)

the goths were the barbarians that basically toppled the roman empire, today goths are self-proclaimed "non-conformists" that dress the same as all the other goths and moan and bitch about their life.

Making only this unit took a whole week of ant work of redrawing 256 small pictures, not talking about terrible system, where I had to edit about twenty files to get it in. Rome:TW seems to have 3D units, so here it might be easier.
